First moment: breathe
Your phone buzzes: “Sorry, I can't make it today.” Two hours before the appointment. The first reaction is usually one of three: irritation, a rush to find someone to fill the slot, or the urge to write a long message about how unfair it is.
None of them help. Last-minute cancellations are part of working with people: someone falls ill, a child has a temperature, the car won't start. What matters isn't whether it happens, but whether you have a system that makes that moment calm.
Why clients cancel at the last minute
Each reason has its own fix, so it is worth telling them apart:
- They forgot. The booking was three weeks ago, and only that morning did the client remember another appointment at the same time. A reminder the day before helps.
- They booked “just in case”. The slot was taken because it was free to take. A deposit helps.
- Cancelling in time is awkward. Cancelling means calling or writing, which feels uncomfortable, so the client puts it off until the last moment. Letting them cancel themselves with one tap helps.
- Something really happened. Illness, children, work. Nothing helps here, and that is normal.
The first three can be reduced a lot. The fourth can only be accepted, and that is what a deposit is for.
If there was a deposit, it has already done its job
A deposit isn't a punishment for the client. It is compensation agreed in advance for exactly this situation. If the client cancels later than your terms allow, you keep the deposit, and you don't have to prove, ask for or explain anything.
That is also why a deposit is good for relationships. You don't have to be “the strict one”: the rules were known at booking and they simply apply. You can reply to the client calmly and kindly.

Should you fill the empty slot?
Sometimes yes, and then you can do it quickly, without running around:
- An Instagram story with the time and your booking link. It takes a minute.
- A message to a couple of regulars who have said they can come at short notice. It is worth marking those clients in your notes.
- A waitlist, if your system has one: the free slot is offered automatically to people waiting for an earlier time.

If it stays empty: use the time for yourself
If nobody responds to the story, that is fine. Two free hours in the middle of a working day are rare. Use them to make the next days easier:
- Tidy your room. A proper clean, your tools, the shelves, whatever never gets time.
- Check your supplies and order what is running low before it runs out mid-treatment.
- Photograph your work or prepare Instagram posts in advance.
- Answer messages and do your bookkeeping, so it doesn't eat your evening.
- Learn something new: a technique, a video, a new product.
- Eat and rest. That is work too, because tired hands work worse.
If a deposit was paid, these hours are partly paid for. There is no reason to spend them angry at your phone.
When a regular client cancels
A client who has been coming to you for years and cancels late for the first time isn't a problem. Once is an accident. You can be more flexible with regulars, and it even strengthens the relationship.
What matters is repetition. If the same client cancels late for the third time, it is no longer an accident. Note it in their client notes, and next time you can calmly ask them for a deposit too.
Rules that make next time easier
- Set a cancellation deadline, such as 24 or 48 hours. Longer for long treatments.
- Say it at booking, not only when the client cancels.
- Send a reminder the day before. Some late cancellations happen because the client simply forgot.
- Let clients cancel themselves, without a call or a chat. The easier it is to cancel in time, the less often people cancel at the last minute.
- The same rules for everyone. An exception for one quickly becomes an expectation for all.
